In 2022 I joined a Forbes roundup on lessons from Amazon. Many still hold: customer obsession, long-term infrastructure bets, and standardized seller tooling. What is different in 2026: sellers multi-home, ads compress margin, and agents compress search. Your marketplace cannot win on “selection” alone—you need governed quality and economics sellers cannot get elsewhere.
